Why order matters more than technology

Automating the wrong step is how most of this money gets wasted.

The tools mostly work. The failures we get called in to fix are almost always sequencing failures, not technology failures.

A business decides to modernise. Somebody suggests online booking, which is a reasonable suggestion, so a booking system goes in. It works perfectly. Six months later nothing has improved and the conclusion drawn is that this AI stuff does not work for our industry.

What actually happened is that the constraint was three steps upstream. Enquiries were not reaching the booking stage because half of them were calls that rang out and never got a response. Fixing booking while Answer is broken improves nothing, because nothing is arriving at the thing you fixed.

This is why we start with counting. There are five stages every enquiry has to pass through, and the only useful question is which one is leaking first. Fix that one. Then look again, because fixing it often reveals that the next one was never the problem you thought it was.

Count

We go into your systems and count. Calls that rang out, response times from timestamps rather than estimates, quotes sitting unanswered and their age, stage by stage drop off. This is data. It usually surprises people.

Locate

We identify the first stage that is genuinely leaking and put a monthly dollar figure on it. One number, defensible, showing its working.

Order

A roadmap: what to fix first, second and third, what to leave alone, and what not to buy. Yours to keep and take anywhere.

Build

Optional. If you want us to do it, the first layer is usually live two to three weeks later. If you want to do it yourself, the roadmap is written so you can.

Steps one to three are the consulting. Step four is separate and you are under no obligation to take it. We would rather write you an honest roadmap you implement elsewhere than build you something you did not need.

The single most common finding. A call rings out, there is no record, no task and no callback, and if it came from a paid ad you paid for a competitor’s job.

Owners consistently underestimate this by an order of magnitude. In one audit it was $776,688 across 241 quotes averaging 222 days untouched.

Records go in. Nothing comes out. In that same audit, only 42 of 837 opportunities had been touched in the previous fortnight.

The business cannot say which advertising produced work, so spending decisions are made on feel and the losing campaigns quietly keep running.

We pulled every record out of their CRM and classified all 837 opportunities. 241 quotes had been sent and never chased, worth $776,688, sitting an average of 222 days untouched. Another 302 enquiries had never moved past the first stage at all, some for five months. Across the whole pipeline, only 42 records had been touched in the previous fortnight.

So we built the layer that does the chasing. Missed calls now get a text back inside a minute. Being straight with you

When we will tell you not to bother.

  • You are a one person operation already booked out for six weeks. More converted enquiries makes your life worse. Put your prices up instead.
  • You genuinely do follow up every quote more than once and you know your numbers. You need traffic, not operations work.
  • Your enquiry volume is very low. Fix where enquiries come from before you optimise what happens to them.
  • You are mid migration onto new software. Finish that first. Two changes at once means neither gets a fair test.
We would rather lose the work than build something that does not help. It is a smaller industry than it looks and the referrals are worth more than the engagement.

What does an AI consultant actually do for a trade business?
The useful ones do three things. They work out which parts of how you operate are worth automating and which are not. They put the changes in a sensible order, because doing them in the wrong order wastes money. And they build the things, or tell you honestly that you do not need them. The ones to avoid arrive with a technology and go looking for a place to put it.
Where should a trade business start with AI?
With counting, not with buying. Before any tool, find out how many calls rang out last month, how many quotes are sitting unanswered and how old they are, and how long your average first response actually takes measured from timestamps. In almost every trade business we audit, the answer to those three questions makes the priority obvious and it is rarely the thing the owner expected.
Is AI worth it for a small trade business?
Sometimes not, and we will say so. If you are a one person operation running at capacity with a six week waiting list, converting more enquiries makes your life worse rather than better, and what you need is pricing advice, not automation. Where it is clearly worth it is a business of two to five people that is spending money on advertising and cannot follow up everything it already gets.
How is this different from just buying software?
Software is a tool with no opinion about your business. Consulting is meant to supply the opinion: what is actually broken, what to fix first, what to leave alone, and what to not buy. The most valuable output of a good engagement is often a shorter shopping list than the one you arrived with.
Do you build it or just advise?
Both, and they are separable. The audit and the roadmap stand on their own and you can take them to anyone, including your existing IT person or nobody at all. If you want us to build it we will, but the findings are yours regardless and we do not hold them back to force the second decision.
What if we already tried automation and it did not work?
That is common and it is usually a sequencing problem rather than a technology one. The typical failure is automating something several steps downstream of the actual constraint: putting in a booking system when the problem was that enquiries were never getting answered in the first place. The booking system works perfectly and nothing improves, because it was never the bottleneck.
